How goals are set and run at the Culture companies.

For every manager and every person at the Culture companies.

The Playbook is the governing document for goals: fourteen rules, the cadence from December to every Friday, how to write a key result, and how a quarter is graded. The OKR app enforces it as nudges, never as blocks.

What it does.

The problem

Goals fail quietly: too many of them, tasks written as results, numbers no report holds, grades tied to pay. Each team invents its own rules and none of them stick.

What The Culture OKR Playbook does

One Playbook for every Culture company, kept as data. The app reads it, the coach nudges with it, and new companies start from its draft goals.

How it works.

Each step, in order. Steps outlined in blue run in the CultureAI core, the same for every product.

  1. The Playbook

    One source

Nine sections and fourteen rules, kept as structured data with a version.

  2. Three doors

    Read anywhere

In the app at /app/playbook, in the Console, and on the API at /api/v1/playbook.

  3. The OKR app

    Nudges, not blocks

The coach checks the ceiling, the parent and the source, and that no key result reads like a task.

  4. The quarter

    Graded in the open

A mid-quarter check, then every key result graded 0.0 to 1.0 with two lines on why.

Real screens, not mockups.

Taken from the product running in its local test world, with a sample company and made-up people.

What it does, in plain words.

  • Three to five

Three to five objectives per level per quarter, each with three to five key results.

  • Outcomes, never tasks

A task done is not a result. A number that moved is.

  • A number a report holds

Every key result names a start, a target, a unit and a source the office already keeps.

  • Decoupled from pay

The moment a grade touches a paycheck, people set goals they can hit and the numbers stop telling the truth.

  • Delete before you add

No new goal goes in until the owner has asked whether a current one should come out.

  • Nothing about a patient, ever

Office numbers only: counts, rates, days, dollars of the business.

Trust and security.

What it keeps apart, what it writes down, and what it never reads. The whole picture is on Security.

  • No surveillanceThe owner's view ranks stuck numbers, never people. A goal with no reading in 14 days is a bottleneck, not a failing.
  • Public inside the companyEvery goal is public inside its company. Secrecy is how goals stop being real.

How it fits the platform.

The Culture OKR Playbook is a thin layer on the CultureAI platform. It builds none of these itself; it uses the ones marked Uses.

  • Identity and tenancyUses

Sign-in, companies under a parent, roles, the wall each company keeps

  • Data and patient dataNot used

One record in Neon; patient data only through its own module

  • Events and jobsNot used

What happened, in one log; long work as durable jobs

  • ConnectorsNot used

Outside systems plugged in one way, per company

  • The AI layerUses

One gateway to the model, de-identification, shared tools, cost per company

  • Audit and observabilityNot used

Who did what; alerts; the daily live check

  • NotificationsNot used

Teams, written down, never twice, quiet hours

  • Developer surfaceUses

Keys, versions, webhooks, request logs, the kit

Connectors. Read by the OKR app, the coach and company onboarding, which loads a new company's draft goals from it.

How to get it.

CultureAI is not for sale. It is installed in every company we build or back, and The Culture Group's companies come first. Each company gets it inside its own walls, set up with the rest of the platform.

Say aloha
  1. A company is set up under its parent, with its people and owner, in one step from the Console.
  2. Its connectors are switched on one at a time, each with its own credentials and its admin's yes.
  3. Its people sign in with one CultureAI account, and the product is there.

Questions.

Is the Playbook public?

It lives behind the sign-in, in the app and the Console, and on the API with a key.

Does the app stop me breaking a rule?

No. The coach nudges and the manager owns the judgment.

How often does it change?

It carries a version. The current one is dated October 22, 2026.

Where do the rules come from?

From how the Culture companies run goals, with the public OKR guides it cites in its sources.
